How to Size a Bulk Work Jacket Order for Your Crew

Ordering work jackets for a whole crew is a different problem from buying one for yourself. Get a personal jacket a size off and you exchange it in a day. Get a 40-piece order off and you are repackaging, reshipping, and waiting two more weeks while part of your team works in the wrong size. The way to avoid that is to treat sizing as its own step in the order, handled before decoration and before you lock quantities. Here is how to work through it.

Start with the chest, not the label

The single measurement that decides jacket size is chest circumference. Wrap a tape around the widest part of the chest, under the arms, with the tape snug but no more than about an inch of slack, and take it with the arms lowered after raising them once to let the shoulders settle. It reads most accurately with a second person holding the tape. Collect that number in inches for every person rather than asking what size they “usually wear,” because the alpha label someone reaches for is often their T-shirt size, and a jacket is cut to sit over other layers. A 41-inch chest that buys a Large tee may want a Large or an XL jacket depending on what goes underneath.

Reading a work jacket size chart

An alpha size is shorthand for a chest range, and every chart draws the lines a little differently. Most US workwear charts land close to the same pattern: Small covers roughly a 36-to-38-inch chest, Medium 38 to 40, Large 40 to 42, XL into the mid-40s, then two-inch steps through 2XL, 3XL and up. The ranges overlap at the seams on purpose, and the numbers drift by brand once you pass XL, where Carhartt, Dickies and Timberland Pro each run slightly differently. Use the chart from the exact garment you are ordering, not a generic one, and when a person lands on a boundary number like 42 inches, decide by build and by what they will layer underneath.

Building room for layers into the size

A work jacket is outerwear, so a standard cut already carries roughly four to six inches of ease over a T-shirt. That built-in room is why it feels like a jacket and not a base layer, and it means you do not add anything for a jacket worn over just a tee: order to the measured size. The adjustment is for the coldest day on the calendar. Over a midweight hoodie or sweatshirt, plan for about two more inches of chest room. Over a heavy fleece, an insulated liner or a flame-resistant base layer, plan for about four. These figures are a rule of thumb, not a fixed formula, and they vary with how bulky the specific layers are. When you are genuinely between sizes for a layered role, sizing up is usually the safer error for outerwear: a jacket that will not close over a hoodie is useless in January, while a slightly roomy one still does its job.

Run a fit kit before you commit quantities

For any order past a dozen pieces, get a sizing set, sometimes called a fit kit, before you finalize the list: one blank jacket in each size in the exact style you plan to decorate, passed around so people can try them on. Fifteen minutes with a size run settles more sizing questions than any chart, because it captures sleeve length, shoulder fit and how that particular cut runs, all of which a table cannot. Record each person’s pick on a roster tied to their name so reorders and swaps are simple later. Rather than ordering one of every size for spares, add a few extras in the two or three most common sizes for the group, which for a typical trades crew tends to be Large, XL and 2XL. Build this list early, because decoration adds time on top of sourcing the blanks, and embroidered orders commonly run in the two-to-four-week range once art is approved.

When the crew is spread across sites or works remotely, the fit kit still applies, just staggered: ship the sizing set from location to location on a short schedule, or have each person measure over the base layer they actually wear and send back a chest number plus a sleeve length taken from the center back of the neck, along the arm to the wrist. Pair those numbers with the specific garment’s chart and the size-up rule for layering, and flag anyone who lands on a boundary for a follow-up rather than guessing. It is slower than a single try-on session, but it still beats reworking a portion of the order after it ships. Keep the finished roster in one place so the same measurements drive the reorder next season.

Sleeve length, tall sizes, and the details that get missed

Chest gets the attention, but the returns that actually come back are usually about length. Sleeves should reach the wrist bone with the arms hanging down and still cover the wrist when reaching forward, which matters for anyone working overhead. Taller crew members are better served by a Tall cut, offered by some brands as MT through 4XT, which adds roughly one and a half to two inches in sleeve and body length without widening the chest; sizing a tall person up in a regular jacket only makes it baggy through the middle. Keep an eye out for anyone who would prefer a women’s cut over a small men’s size, since the shoulder and waist shaping is different. Finally, confirm decoration placement against the real garment, because a left-chest logo sits differently on a 2XL than on a Small, and a zip-front jacket needs the art kept clear of the zipper. Settle these in the same pass as the size list, and the order goes out once, correctly, instead of coming back in pieces.
