Ordering Custom Work Jackets: Five Mistakes That Cost Crews (and How to Avoid Them)

Most disappointing custom work jacket orders were not badly made. They were badly specified. The stitching held and the logo was crisp, but the jacket was too hot for the season, the print cracked after a month, or a third of the crew got the wrong size. Those failures happen before production starts, in decisions that feel small on a spec sheet. Here are the mistakes that cost teams the most when ordering branded work jackets, and how to head each one off.

Choosing fabric by feel instead of by season and job

The most common error is picking a fabric because it felt nice in hand, without checking what the weight actually is. Fabric weight, measured in ounces per square yard, is the single number that predicts warmth, durability, and stiffness, and the range is wider than people expect. A packable nylon shell might be around 5 ounces, a poly softshell near 9, a cotton drill chore jacket around 9 to 10, and a heavyweight cotton duck canvas jacket 12 to 15 ounces or more. Heavier is tougher, but also stiffer and hotter. A 15-ounce duck canvas jacket is superb for a winter construction crew and miserable for landscapers in early fall.

The fix is to start from the environment and the task, then pick a weight to match. Cold outdoor trades want heavier canvas or an insulated shell; crews that move all day or work in shoulder seasons want a mid-weight drill or softshell that breathes. Blank styles on the market make this concrete: a washed cotton drill bomber or chore jacket sits in the mid-weight comfort zone, while a heavyweight duck canvas jacket, often with a blanket or quilted recycled-polyester lining and metal YKK zippers, is built for genuine cold and abuse. Letting the decoration undercut the garment

The second mistake is treating decoration as an afterthought that can go on anything. It cannot. Screen printing wants a flat, stable, cotton-rich surface; put it on a stretchy softshell or a slick waterproof face and it cracks or peels as the fabric flexes. Embroidery is the most durable choice for heavy jackets and reads as premium, but on a thin technical shell it can pucker and its needle holes can compromise a water-repellent layer. If the jacket has to keep a certification, decoration is a compliance decision, not just a branding one.

Guessing the size run

Ordering equal quantities of each size is the quiet budget-killer. Real crews are not evenly distributed; a mixed adult workforce clusters heavily around medium, large, and extra-large, with thinner tails at the extremes. Order a flat run and you will strand a pile of smalls and 3XLs while the mediums sell out, then pay setup and freight again for a rushed reorder. The fix costs nothing: run a quick size survey before committing, and order to the resulting curve rather than to a flat grid. Offer the full range, commonly XS through 2XL or 3XL, because the person you cannot fit is the one who stops wearing the jacket. Build in a modest buffer of the middle sizes for new hires, and remember that jackets are outer layers worn over other clothing, so a fit that assumes a bare torso will run tight in the field. Skipping the pre-production sample

The last expensive mistake is approving a full run off a digital mockup. Screen colors are not garment colors, a logo that looks balanced on screen can sit too high or too large on a real chest, and the hand of the decoration only reveals itself in the flesh. A single pre-production sample, or at least a printed proof and a physical color match, catches thread-color mismatches, placement problems, and stitch density that reads as stiff, all while a fix still costs a revision rather than a reprint of hundreds. Order one, put it on an actual body, wash it once, and only then release the run.

Getting it right the first time

None of these fixes is exotic. Choose the fabric weight from the season and the job, not from a nice hand-feel. Match the decoration method and placement to the fabric, and treat rated garments as compliance items through both decoration and washing. Size the order to a real distribution instead of a flat grid, and offer a full range so nobody is left out. And prove the whole thing with one physical sample before the run. Do those five things and a custom work jacket order stops being a gamble: the jackets fit, the branding lasts, and the crew actually wears them, which was the entire point of ordering them.
